Fitness Marketing: How to Get Your First 100 Fitness Clients Without Ads
Rather listen than read? I’ve recorded a podcast episode on how to get your first 100 fitness clients without relying on paid ads. [Listen to the episode]
My marketing used to work.
I hear some version of this all the time.
I used to get clients easily. I used to post something and people would enquire. I used to have $xk months.
And I think this is one of the most frustrating places to find yourself in business because you’re not starting from scratch.
You know you can do it because you’ve already done it.
But if your income has stayed the same no matter what action you take, how much content you create or how much money you throw at ads, something needs to change.
Maybe you’ve been sitting at the same number of clients or the same monthly income for months and you can’t work out what actually needs to change.
I’ve been in the fitness industry for 25+ years and helped over 2,000 women grow their businesses.
When social media first exploded onto the scene, it was relatively easy to get new clients from it. But that’s changed, and we’re moving back to the foundations of marketing.
Not that they ever went away. Most people just put all their eggs in the social media basket and forgot about all the other powerful ways to grow a business.
So no, you don’t have to do sales calls or spend a ton of money on ads when you nail the foundations of your business.
FYI: One of my clients hit 7 figures without ad spend.
I’ve helped hundreds of fitness businesses reach that magic 100 client mark, so let me take you behind the scenes of what actually goes into getting there.
You’ll reach 100 clients when:
You understand how to create hot offers that have your dream clients wanting to buy.
You stop shaming yourself for where you are in your business right now.
You have multiple pathways for new clients to find you, so you’re not relying on one source of leads.
You stop relying solely on social media.
You know how to deliver an offer in a way that stands out from every other fitness business.
You are so unique and different to your competition you'll never compete on price
You’ve mastered the money mindset way beyond affirmations and manifesting rituals.
You’ve elevated your own personal power to the point where your commitment and persistence don’t disappear when things get hard.
You don’t spiral every time you get a cancellation.
Because 100 clients don’t just happen.
You don’t get lucky one day and suddenly everything changes and you have the security and freedom to do whatever you want, whenever you want.
Getting to 100 clients requires the business foundations and the mindset to match them.
You have to get over your BS, stop allowing yourself to play small and step into your next level.
That other fitness business you see doing what you want to do?
You can do it too.
Keep reading and I’ll show you the mindset, business growth systems and fitness marketing that went on behind the scenes.
What It Really Takes To Get To 100 Fitness Clients
Most people think getting to 100 clients is about finding the right marketing strategy.
But there’s another part of it that doesn’t get talked about enough.
The mindset you’re running your business from.
A lot of business owners are being driven by fear.
Fear of failure. Fear of not being able to pay the bills. Fear that they won’t reach their goal. And then, when things are going well, fear that it could all disappear again.
You want 100 clients because you want the money, security and freedom that comes with it. But when you’re constantly focused on not having enough yet, it’s very easy to start operating from scarcity.
You lie awake worrying about money.
A cancellation comes through and suddenly you’re questioning everything.
You have a quiet week and start changing your marketing.
Nobody buys an offer and you immediately decide something is wrong with it.
You watch another fitness business growing and wonder why it’s working for them and not you.
And before you know it, fear is making your business decisions.
What you focus on matters.
Not because thinking positively magically puts 100 clients through your door, but because your thoughts and emotional state influence what you notice, how you show up, the decisions you make and whether you keep doing the things required to grow.
So instead of continually rehearsing everything you’re afraid might happen, start spending time focusing on what you actually want.
What does 100 clients look like?
See the direct debits coming through every day.
What does financial security feel like?
Imagine being able to pay the bills, make decisions without panic, buy what you want for your family and know there’s money in the bank.
What does freedom look like?
Maybe it’s taking holidays, creating memories with your family and knowing the business continues to run while you’re away.
Feel what it would be like for that to be your normal.
Then ask yourself: If I genuinely believed I was building that business, how would I show up today?
Would you follow up with those leads?
Would you make the offer?
Would you keep marketing instead of disappearing because nobody bought yesterday?
Would you hold your price?
Would you keep doing the strategy long enough to actually know whether it works?
This is where mindset stops being affirmations and manifesting rituals and starts changing the way you run your business.
Because you can have all the strategies in the world, but if fear is constantly changing your behaviour, you’ll struggle to execute them consistently enough to get the result.
And there’s another mindset pattern I see all the time.
The biggest sabotage pattern that’s holding you back from having 100 members is this.
Every day you reassure yourself:
It’s okay if nobody joins this week. I still have X members.
It’s okay if I don’t sell anything this week. I have $X in savings.
It’s okay if those trials don’t convert because I have ______ to fall back on.
Now, having savings and perspective is obviously a good thing.
The problem isn’t having a safety net.
The problem is using your safety net to continually give yourself permission not to fully go after what you say you want.
Sometimes we’re so determined not to be disappointed that we start preparing ourselves for the result we don’t want before anything has even happened.
We change the goal.
We give ourselves an out.
We tell ourselves why it won’t matter if it doesn’t happen.
And then we wonder why our energy and actions are inconsistent.
One week you’re completely committed to reaching 100 clients.
The next week you’re telling yourself 70 is actually fine.
Then you’re back to wanting 100.
Then you have two cancellations and start questioning the whole thing.
That’s the up-and-down energy I want you to pay attention to.
You don’t need to pretend you’re already at 100 clients.
You need to decide you’re committed to creating 100 clients and stop renegotiating that decision every time your current circumstances make you uncomfortable.
There’s something else I want you to pay attention to.
Do you believe having 100 clients is easy or difficult?
Because if you believe getting to 100 clients is going to be hard, you’ll run your fitness business through that belief.
You’ll overcomplicate things. You’ll second-guess what’s working. You’ll expect setbacks. You’ll look for evidence that it’s difficult. And you can end up blocking or sabotaging the very growth you say you want.
But if you start believing that 100 clients is completely possible for you, you operate differently. You’re more likely to see opportunities, make the offer, follow up, keep going when something doesn’t work immediately and expect that the actions you’re taking will lead somewhere.
If you think 100 clients is easy, you’ll start creating it from that belief. If you think 100 clients is difficult, pay attention to the ways you might be making it more difficult than it needs to be.
What do you currently believe about having 100 clients?
Does it feel normal and achievable? Or does it feel hard, overwhelming and like something you’re constantly trying to get to?
That’s what I mean when I talk about becoming a match for the result you want.
Your thoughts, decisions and actions start moving in the same direction.
And then we layer the right marketing and business-growth systems on top of that.
Create An Offer Your Ideal Clients Actually Want
I’m going to be blunt: most of the content I see is boring. I don’t know who you’re helping, and your offers don’t get me excited.
They don’t solve a clear problem.
A lot of fitness businesses create generic content that doesn’t speak directly to what their ideal clients actually want. It’s mostly about features:
Unlimited group fitness.
Like-minded people.
Great community.
Different class times.
But none of that makes someone think, I need this.
To stand out, your marketing needs to connect with the problems your clients are already thinking about and the results they actually want.
People are more likely to see you as an authority when you can voice the thoughts that are already going through their minds.
That means understanding their challenges, desires and fears beyond the surface level.
For example, if your clients keep saying they want to get toned, dig deeper.
Why do they want to feel toned?
Maybe they want to put their clothes on without changing three times. Maybe they want to feel confident in photos again. Maybe they want more energy, to feel stronger or to look in the mirror and actually like what they see. Or do they want to go shopping at a certain store?
That’s what your marketing and offers need to connect with.
One of my clients implemented this and got 5 new clients in one day.
Here’s a no-brainer method you can implement today if you want to turn your content into “I need you right now”:
✅ Know your dream client. The more you know, the better. What are they struggling with? What keeps them awake at night? What are they saying to their best friend? What goes through their mind when they get dressed in the morning or see a photo of themselves?
✅ Nail the problem they’re willing to pay money to solve. Talk about the things they’re already thinking about and worrying about. Describe the problem from their point of view. When someone reads your content and thinks, How does she know that’s exactly what I’m doing? you’ve got their attention.
✅ Showcase your insight and unique perspective. They already know what isn’t working. Your job is to help them understand why it isn’t working and what they’re missing. Maybe they’ve tried every weight-loss trick and nothing sticks. Why? What do you see that they don’t? Nail the insight and they think, This person gets it.
✅ Give them the solution. Show them how your offer gets them from where they are now to where they actually want to be. From tired and lacking confidence to feeling stronger, more energised and confident in themselves. Then show them how you help them get there.
Get Selling
Are you hiding behind the “easy” stuff that keeps you far away from actually selling?
Posting content. Tweaking Canva graphics. Changing your website. Planning another Reel.
All while avoiding actually making offers and doing the sales generating activities.
Your bank account is often tied to the action you’re avoiding.
The follow up you don’t want to send. The offer you keep putting off making. The sales conversation you’re avoiding. The person you know you need to contact. The email you haven’t sent. The price increase you keep talking yourself out of.
It’s very easy to stay busy doing things that feel productive while avoiding the things that could actually make you money.
So ask yourself: What am I avoiding doing right now that could directly lead to more clients or revenue?
And then go do that.
And don’t make the mistake of thinking selling means constantly finding new people on social media.
Success leaves clues.
Look at the people already in your world.
How much of your business is coming from referrals?
Are you actually asking your clients for referrals? When was the last time you asked?
Are you connecting with your local community? Building relationships with other businesses? Creating partnerships? Staying connected with past clients?
Referrals should be one of the strongest lead sources in a fitness business. You already have people who know what you do, trust you and can tell other people about their experience with you.
And are you building an email list?
Because your social media followers aren’t a database you own. If Instagram or Facebook disappeared tomorrow, got shut down or you lost access to your account, how many of those people could you actually contact?
Your email list gives you a database of warm leads you can continue building a relationship with, marketing to and making offers to without relying on an algorithm to decide whether they see you.
So every time you’re attracting new people into your world, think beyond getting another follower. How are you getting them onto your database?
Referrals, your email list, past clients, partnerships and your local community should all be part of how you generate business.
Don’t overlook them while you’re busy trying to get the attention of strangers on Instagram.
And if you’re reading this thinking, that sounds like a lot of marketing, it really isn’t.
The difference is that you’re building marketing assets that can keep working for you.
You set up the email sequence once. Build the referral system once. Create the lead magnet once.
Yes, you’ll update and improve them over time, but they can continue bringing people into your world and generating leads long after you created them.
Compare that to social media, where you can spend hours creating a post only for it to disappear from people’s feeds shortly afterwards and then tomorrow you have to create something else.
That’s the shift I want you to make.
Stop thinking, What do I need to post today?
Start thinking, What can I build today that could still be bringing people into my business six months from now?
These are exactly the kinds of systems we work on inside Higher Months - building multiple ways for people to find you, enter your world and become clients without you having to be constantly posting or selling.
But getting more people into your world is only one part of the equation. You also need to give them the right ways to buy from you.
In the old fitness business days, we used to have one or two memberships. Today, we need to think differently about our offer suite.
Creating reliable, stackable income looks different now.
That doesn’t mean adding dozens of offers to your website. You can still have your core offer, but be open to giving people different ways to work with you.
Do This If You Want More Clients
Not doing this could be costing you thousands in revenue.
One of the mistakes we make is selling based on how we like to buy. But your clients don’t necessarily make buying decisions the same way you do.
Recently, I’ve been talking about changing your offer suite because the game has changed.
I’ve had so many messages saying:
“Yes!! I agree. What used to work isn’t working anymore, but I couldn’t put my finger on what I needed to change.”
And: “OMG, you’re so right.”
Here’s what I’m seeing right now. There are people motivated by very different things.
1. The price-focused crew: They want a lower-cost, lower-risk way to get started.
2. The all-in people: They’re willing to pay more for the easiest, fastest or most supported way to get the result.
PRICE vs FAST TRACK.
Think about flying.
Some people will happily fly economy because getting to the destination is what matters.
Other people will pay significantly more for business class because they want priority luggage, lounge access, food and drinks, a bigger seat, priority boarding and an easier overall experience.
Same destination. Different experience. Different price.
Your fitness business can work the same way.
You might have someone who wants access to your core membership at the most affordable price.
Someone else wants more accountability.
Another person wants personalised support, nutrition, extra coaching or whatever will help them get the result faster and more easily.
If you only give everyone one way to buy, you could be leaving money on the table.
And this is where you need to sell.
Talk about the different ways people can work with you. Make offers regularly. Show people what each option is for and help them choose the level of support that’s right for them.
Don’t assume they’ll work it out themselves.
Giving people different ways to say yes can create more opportunities to make the sale.
There’s one more thing I want you to think about when it comes to marketing your fitness business.
The way you grow your business doesn’t have to look like the way someone else grows theirs.
Your natural way of communicating, connecting with people and building relationships can have a huge impact on which marketing strategies work best for you and this is something I look at through Human Design.
I go much deeper into this in Episode 45: Why Marketing Feels Harder Than It Should (And What to Do Instead), where we talk about Human Design profiles and how they can influence the way you market and grow your business.
Can You Handle It?
Can you handle 100 clients?
More importantly, can your business handle 100 clients?
If I gave you 100 clients today, could your business handle the onboarding, payments, bookings, client communication, programming and support without you completely burning yourself out?
Because if you already feel like you can’t keep up, you’re struggling to fit everything in and everything relies on you, what happens when another 20, 30 or 50 clients come through the door?
And if part of you believes more clients means more work, more pressure and even less time, there could also be a part of you holding back from the growth you say you want.
But that’s another story.
For now, look at the business.
You need systems that support your growth without requiring more and more of you.
Most fitness businesses fly blind, running the business day to day and hoping for the best.
But if you want to grow, you need systems and automations in place so you don’t always have to be “on.”
Systems duplicate success.
Systems create more time.
Systems create consistency.
And systems allow you to grow without every new client creating more work for you.
What systems does a fitness business need?
Look at your business and ask yourself: What am I doing manually over and over again that could be systemised, automated or delegated?
Start with:
Enquiries and follow-up
Lead generation
Sales and memberships
Referrals
New client onboarding
Bookings and scheduling
Billing and failed payments
Client communication and support
Client results and progress tracking
Cancellations and retention
Marketing and content
Feedback and reviews
Staff training and management
Complaints
Compliance and safety
You don’t necessarily need every system on that list. Look at where your business is creating unnecessary work for you and start there.
The fitness industry is moving quickly, with new facilities and competitors appearing all the time.
The businesses that survive and thrive aren’t necessarily the ones whose owners work the hardest. They’re the ones that have built processes that consistently produce results.
Because you can only get so busy on your own before your income eventually plateaus.
At some point, growth requires you to stop doing everything yourself.
And when it’s time to hire, having systems means you can hand someone a process instead of expecting them to somehow figure out what’s inside your head.
100 clients shouldn’t mean 100 different things for you to personally manage.
That’s the point of systems.
Sometimes The Problem Isn’t What You Think It Is
There’s one final piece to getting to 100 clients that I think gets overlooked.
After 25+ years in business, one of the things I’m very good at is seeing the pattern underneath what’s happening in someone’s business.
You might think you need more followers, when the real problem is your message isn’t creating enough demand.
You might think you need more leads, when your sales conversions are down.
You might think you need another offer, when the offer you already have hasn’t been positioned properly.
Or you might know exactly what you need to do, but there’s a belief, fear or pattern that keeps stopping you from doing it consistently.
And this is why knowing your numbers matters.
I’m yet to come across a business that first comes to me knowing all of its data — how many enquiries they get each month, where those enquiries are coming from, how many convert into clients, retention, cancellations and where sales are being lost.
Without that information, you’re guessing.
So if you’re reading this thinking, Where do I even start? Start by knowing your numbers.
This is where strategy and mindset have to work together.
Because I can give you the best strategy in the world, but if every cancellation sends you into a spiral, you’re scared to sell, you keep changing direction when something doesn’t work immediately, or you’re constantly second guessing yourself, we need to work on that too.
Or maybe you’re already tired and burnt out, so part of you is resisting the next level. Because if the business already feels exhausting at this level, why would you want another 20, 30 or 50 clients?
And sometimes what you think is a mindset problem is actually a business problem.
My zone of genius is working out which one it is.
I can look at a business and see where the real problem is, what’s getting in the way and what I’d focus on next.
Because getting to 100 clients isn’t about doing everything.
It’s about identifying the right problem to solve next and then having the strategy, mindset and support to actually solve it.
What Happens When You Put All Of This Together?
I’ve seen fitness businesses completely change when they stop relying on one way of getting clients and start putting these foundations in place.
Some have doubled their business. Some have reached 100 clients. Some have created their first consistent $10k+ months. And one of my clients went on to build a 7-figure fitness business without relying on paid ads.
Not from one magic marketing strategy.
They got clear on what people actually wanted to buy. They created different pathways for clients to find them. They learned how to sell. They put systems behind the business. And they worked on the mindset that was either supporting their growth or getting in the way of it.
